The Challenge

Luma Collective, a premium women's fashion brand with a cult following on Instagram and TikTok, was bleeding money through a leaky ecommerce funnel they had no control over. Their WooCommerce store was slow, broken on mobile, and architecturally incapable of scaling during their twice-yearly flash sales – events that routinely caused the site to crash mid-promotion.

The team was spending 30+ hours a week manually managing orders, inventory, and customer service issues that a properly architected platform should have automated. Meanwhile, their competitors were growing. Their platform was not.

The question was not whether to rebuild. The question was whether they could afford the downtime – and what they stood to lose if they rebuilt wrong.

Our Approach

eBizTrait started with a two-week discovery sprint rather than jumping straight into design. We interviewed the Luma team's operations lead, analysed three months of Google Analytics data, ran heatmaps on their top five landing pages, and audited every third-party integration they were relying on.

What we found was revealing: 71% of traffic was mobile, but the mobile experience was generating just 28% of revenue – a massive conversion gap caused by a sluggish, frustrating mobile checkout. Fixing that single problem would unlock enormous value before we touched anything else.

We built the new Shopify store on a custom theme architecture that prioritised mobile conversion as a first-class requirement, not an afterthought. Every component was designed with performance budgets in mind.
