The Challenge
Alpine Trail Co. had an international demand problem most brands would envy: 22% of their website traffic was already coming from outside the U.S., and social media DMs from customers in Germany, Japan, and Australia asking “do you ship here?” had become a running joke internally – because the honest answer was complicated, expensive, and often “technically, but you won’t like the experience.”
International customers who did check out faced U.S. dollar pricing with no localized conversion, surprise duties and import fees at their doorstep, shipping costs that sometimes exceeded the order value, and a checkout experience with no local payment methods. Cart abandonment from international IPs sat at 89%.
Their team had explored spinning up separate country-specific Shopify stores – the traditional approach – and quickly hit the wall every multi-store brand hits: duplicated inventory management, fragmented reporting, and a content team suddenly needing to maintain content in six places instead of one.
Our Approach
We built the expansion on Shopify Markets rather than duplicate storefronts – a single Shopify instance serving 11 country-specific storefront experiences, each with localized currency, language, duties, and payment methods, all managed from one Admin.
We prioritised markets using a data-driven approach: existing traffic volume, average order value potential, and shipping feasibility from Alpine Trail’s 3PL network determined the launch sequence, rather than expanding everywhere simultaneously.
Localization went beyond currency conversion. Product copy, sizing guidance (which differs meaningfully for apparel across US/UK/EU sizing systems), and even hero imagery were adapted per region where cultural relevance mattered – a rain-jacket hero image performs very differently in Seattle versus Singapore.
What We Built
- Shopify Markets Pro configuration across 11 countries: localized currency, duties/import tax calculated and shown at checkout, and local payment methods (iDEAL, Klarna, Bancontact, and more)
- Six-language storefront localization (EN, DE, FR, JA, ES, IT) with a managed translation workflow, not machine translation dumped in raw
- Region-specific sizing guidance and conversion tables built into product pages, detecting the shopper’s likely sizing system
- Localized shipping rate engine reflecting real 3PL costs per region, replacing flat-rate international shipping that had been losing money on distant markets
- Market-specific merchandising: hero imagery, homepage collection order, and featured products adapted per region via Shopify Markets’ content overrides
- Duty and tax pre-calculation shown at cart and checkout – eliminating the doorstep surprise-fee experience that was driving cross-border complaints
- Geolocation-based market redirect with a persistent, easily-overridden market switcher
- Post-launch monitoring dashboard tracking performance by market to inform the next expansion wave

“We spent years thinking international expansion meant building separate websites, which felt like a project too big to start. Shopify Markets meant we launched eleven countries from the same store we already had, with the same team. The DMs asking ‘do you ship here’ turned into actual orders almost overnight.”
– Co-founder, Alpine Trail Co.
Key Takeaway
International demand often already exists in a store’s own analytics, quietly suppressed by a checkout experience that wasn’t built for it. Shopify Markets removes the traditional trade-off between global reach and operational simplicity – letting a single team manage one store that behaves like eleven, rather than maintaining eleven stores that behave like one giant headache.
