The Challenge
GlowState Cosmetics had scaled a 40-app Shopify stack into something unrecognisable. Every marketing request – a new landing page layout, a quiz funnel, an interactive shade-finder – meant bolting on another app, another script tag, another few hundred milliseconds of load time.
By the time they came to eBizTrait, their homepage was loading 38 third-party scripts before a single product image appeared. Core Web Vitals were failing on 92% of mobile page views, and Google had begun quietly suppressing their product listings in Shopping results as a consequence.
Their engineering lead had a blunt assessment: “We’re not building a website anymore, we’re triaging one.” A traditional Liquid theme rebuild would buy them a year, maybe two, before the same app-sprawl problem returned. They needed an architecture that could not be slowly strangled by app bloat.
Our Approach
We proposed a headless rebuild on Shopify’s own Hydrogen framework (React-based, deployed to Oxygen) rather than a custom-built headless stack on unfamiliar infrastructure – giving GlowState the performance ceiling of headless without losing native Shopify Admin, checkout, and app ecosystem compatibility.
We began by decoupling the storefront from Shopify’s rendering layer entirely: Shopify became a pure commerce API (products, inventory, checkout, customer accounts) while the entire front end was rebuilt as a component-driven React application with server-side rendering and streaming.
Every interactive feature that previously required a third-party app – the shade-finder quiz, the reviews carousel, the loyalty widget – was rebuilt as a native React component with direct API calls, eliminating the script-tag bloat at the root instead of optimising around it.
What We Built
- Full Hydrogen storefront built on React Server Components, deployed on Shopify Oxygen edge hosting
- Custom GraphQL data layer using the Storefront API with query-level caching and stale-while-revalidate patterns
- Native shade-finder quiz and skin-type recommendation engine rebuilt in-house, replacing three separate quiz apps
- Streaming SSR architecture: critical content (price, add-to-cart) renders instantly while secondary content (reviews, recommendations) streams in progressively
- Custom design system built in React + Tailwind, shared component library across storefront and internal marketing landing-page builder
- Headless checkout handoff via Shopify’s hosted Checkout, preserving Shop Pay, Shopify Payments, and all native fraud protectio
- CI/CD pipeline with automated Lighthouse and visual regression testing on every deploy
- Full analytics re-instrumentation: GA4, Meta CAPI (server-side), and TikTok Events API replacing client-side pixel sprawl

“Every previous ‘fix’ was really just a new app covering an old problem. Going headless felt like a big bet, but eBizTrait made the migration invisible to our marketing team – they still work inside Shopify Admin every day. They just don’t know the front end is a completely different animal now.”
– VP of Digital, GlowState Cosmetics
Key Takeaway
Headless Shopify isn’t about chasing a trend – it’s the right call the moment app-sprawl becomes the actual bottleneck to growth. Hydrogen gives high-traffic brands the performance ceiling of a fully custom stack while keeping Shopify’s commerce engine, checkout trust, and admin workflows intact. For stores where every 100ms of load time has a measurable revenue cost, that trade-off pays for itself fast.
