The Challenge
Summit Gear Co. was running a fully functional, well-stocked Shopify Plus store – and still losing to competitors who were half their size and offered inferior products. The reason was invisible to anyone not looking at the data: they had virtually no organic search presence.
Their SEO health score sat at 34/100. Critical category pages had duplicate meta titles. Over 600 product pages had thin, templated descriptions that Google had largely deindexed. Their blog had 11 posts, none with internal links. Canonical tags were misconfigured, splitting link authority across duplicate URLs. And their site architecture made it nearly impossible for search engines to discover and crawl their deepest pages.
They were running a £28,000/month paid search budget simply to compensate for organic traffic they should have owned – and could have had for a fraction of the cost.
Our Approach
We structured the engagement in three phases: Technical Foundation (Months 1-3), Content & Authority (Months 4-9), and Scale & Compound (Months 10-14).
Phase 1 focused entirely on making the store crawlable, indexable, and architecturally sound. No point building content on a broken foundation. Phase 2 developed a content strategy targeting high-intent commercial keywords and built topical authority through structured blog content. Phase 3 scaled what was working and invested in digital PR to earn authoritative backlinks.

“We didn’t believe SEO could move that fast. By month six we were ranking for terms we’d been paying £4-5 per click for. By month twelve, we cut our Google Ads budget in half and our total revenue went up. That’s the part that still feels unreal.”
– Co-founder, Summit Gear Co
Key Takeaway
Shopify SEO is the highest-leverage investment an established ecommerce brand can make. Unlike paid ads, every ranking earned continues to deliver revenue without incremental cost. Summit Gear Co. now generates over 54% of its revenue from organic search – a channel they barely registered on 14 months ago.
