THE CHALLENGE
PawNutri, a fast-scaling DTC pet nutrition brand, had a problem that no existing Shopify app could solve: they needed a subscription bundling system that allowed customers to build fully custom monthly pet nutrition boxes – selecting from 200+ products, setting delivery cadences per item, and adjusting quantities between orders – all while keeping their 3PL warehouse in perfect sync.
They had tried three off-the-shelf subscription apps. Each one broke when confronted with PawNutri’s bundle logic. The workaround was a four-person operations team spending 40+ hours a week manually processing subscription changes, correcting fulfillment errors, and handling customer complaints about incorrect orders. At their growth rate, this would require eight people within 18 months – an untenable cost.
What they needed didn’t exist in the Shopify app ecosystem. So we built it.
OUR APPROACH
We ran a four-session discovery workshop mapping every state of the subscription lifecycle: customer creation, box customisation, recurring billing triggers, 3PL warehouse instructions, and the edge cases that had broken every previous solution.
The output was a 47-page technical specification. From that spec, we built a custom Shopify app using the Shopify App Bridge and Admin API framework – a private app that lived inside their Shopify admin and integrated directly with their 3PL’s API and their existing billing infrastructure.
WHAT WE BUILT
- Custom private Shopify app: “PawBox Manager” – built on Shopify App Bridge, Node.js, and a PostgreSQL data layer
- Customer-facing subscription portal embedded in the Shopify storefront: full box customisation, cadence management, skip/pause/cancel, and order preview
- Real-time 3PL sync: every subscription cycle generates a pick-pack instruction set pushed to the warehouse API 48 hours before dispatch
- Smart billing engine: pro-rata adjustments for mid-cycle changes, automatic retry logic, dunning management, and Stripe integration
- Admin dashboard with subscription health metrics, churn alerts, cohort analysis, and CSV export for finance team
- Automated customer communications: order confirmation, “your box ships tomorrow” preview, customisation reminder, and win-back flows
- Load-tested to 10,000 concurrent subscription processing events without degradation
- Full API documentation and technical handover delivered to client’s engineering team

| Subscription Order Error Rate | 12% | 0.3% |
| Monthly Subscription Revenue | $0 | $17,500+ |
| Active Subscribers (12 months) | 0 | 1,200+ |
| Customer Retention (3 months) | N/A | 78% |
| Ops Headcount Required | 4 FTEs (projected) | 1 part-time |
“Every app we tried before broke on the first edge case. eBizTrait actually spent time understanding the problem before writing any code. What they built is not just a feature – it runs a significant part of our business. The day it launched, I let one of my ops team members go focus on growth instead of firefighting. That tells you everything.”

KEY TAKEAWAY
When the Shopify app ecosystem doesn’t have what you need, the solution is not to compromise your business model to fit an available tool. It’s to build the tool. Custom Shopify app development is most powerful when it removes operational bottlenecks that are actively constraining growth – as PawNutri’s case demonstrates, the ROI can be measured in months, not years.
