The Challenge
Meridian Beauty Group ran four sub-brands on a heavily customized Magento 1 installation – a platform Adobe had officially end-of-lifed years earlier, meaning no further security patches. Every custom extension, of which there were dozens, had been built by different agencies over eight years, creating a codebase almost no one on their current team fully understood.
Hosting and maintenance costs had climbed to over $340,000 annually just to keep an unsupported, insecure platform running. A security researcher had recently flagged a critical vulnerability in one of their custom payment extensions – the kind of finding that, left unaddressed on an unpatched Magento 1 site, represented genuine existential risk to the business.
Their leadership had delayed migration for two years specifically because of the complexity: four brands, shared customer accounts across some of them, heavily customized checkout logic, and a fear that any migration would mean significant trading disruption during the move.
Our Approach
We ran the migration as four coordinated but independently-staged brand migrations onto a single Shopify Plus organization, allowing us to validate the approach on the smallest, lowest-risk brand first before applying lessons learned to the larger, more complex brands.
Every Magento customization was audited and categorized: some were replaced by native Shopify functionality (eliminating the custom code entirely), some by established Shopify Plus apps, and a smaller remaining set required custom development – but at a fraction of the original complexity, built on modern, maintainable infrastructure.
We built a full parallel-running validation period for each brand – two weeks of the new Shopify store receiving synthetic and shadow traffic validation against the live Magento site’s behaviour – before any real cutover, catching discrepancies while there was still zero customer-facing risk.
What We Built
- Complete data migration across 4 brands: products, historical orders, customer accounts (including shared-account logic), and content
- Customization audit and modernization: 60+ legacy Magento extensions rationalized into native Shopify features, Shopify Plus apps, or lean custom code
- Shared customer account architecture preserved across sub-brands using Shopify Plus’s multi-store customer account capabilities
- SEO migration: full URL mapping and 301 redirect strategy across four domains, preserving eight years of accumulated search authority
- Custom Shopify Plus theme built per brand from a shared component library – preserving brand distinctiveness while reducing long-term maintenance overhead
- Security-critical payment flow rebuilt on Shopify’s native, PCI-compliant checkout – permanently retiring the vulnerable legacy extension
- Staged cutover across four brands over 10 weeks, each preceded by a two-week shadow-traffic validation period
- Post-migration hypercare across all four brands with a shared incident response process for 45 days

“We knew Magento 1 was a ticking clock, but the fear of breaking four live brands during the move kept us frozen for two years. eBizTrait’s staged approach – proving it on the smallest brand first – was what finally made this feel safe enough to actually do. Looking back, the thing we were most afraid of was the thing that went most smoothly.”

Key Takeaway
Migrating off an end-of-life platform is rarely blocked by technical impossibility – it’s blocked by risk perception. A staged migration methodology, validated brand-by-brand or region-by-region with real shadow-traffic testing before cutover, converts an intimidating all-or-nothing project into a series of low-risk, provable steps. For businesses carrying unsupported legacy infrastructure, the real risk is usually in staying, not in moving.
