The Challenge
A returns-and-exchanges workflow that a mid-sized apparel merchant had built as a private internal tool – to handle store-credit-based exchanges more intelligently than any app on the market at the time – kept attracting attention from other merchants who saw it and asked, essentially, “can I buy that?”
Turning an internal tool built for one specific store into a public Shopify App Store product is a fundamentally different engineering and business problem: it needed to work reliably across thousands of different store configurations, theme setups, and product catalogs it had never been tested against – not just the one store it was built for.
The merchant also had no experience with Shopify’s app review and certification process, subscription billing infrastructure, or the ongoing support and compliance obligations that come with operating a public app used by other merchants’ live stores.
Our Approach
We rebuilt the tool from the ground up as a proper multi-tenant SaaS application rather than porting the original code – the internal version made assumptions about theme structure and data that didn’t hold for arbitrary Shopify stores, and those assumptions needed to be replaced with genuinely configurable, store-agnostic logic.
We designed the app to meet Shopify’s “Built for Shopify” criteria from the start – performance budgets, embedded admin UI using Shopify’s Polaris design system, and strict data privacy practices – because retrofitting compliance after launch is far more expensive than designing for it upfront.
We built out the commercial layer alongside the product: tiered subscription billing via Shopify’s Billing API, an onboarding flow designed to get a new merchant to their first successful exchange within minutes, and a support/documentation system built to scale beyond one-to-one relationships.
What We Built
- Multi-tenant Shopify app rebuilt from a single-store internal tool into a store-agnostic, configurable public product
- Embedded admin interface built with Shopify Polaris, meeting Shopify’s design and performance standards for “Built for Shopify” status
- Smart store-credit exchange engine: customers browse and select a replacement item directly within the returns flow, with automatic price-difference handling
- Tiered subscription billing integrated via Shopify’s Billing API, with usage-based upgrade prompts built into the merchant-facing UI
- Self-serve onboarding flow with theme-extension-based storefront widget installation, requiring no manual developer setup for installing merchants
- GDPR/CCPA-compliant data handling architecture and mandatory webhook compliance (customer data requests, shop redaction) built to Shopify’s requirements
- In-app support system, help documentation, and a public roadmap to manage feature requests from a growing merchant base
- App Store listing optimization: screenshots, demo video, and listing copy built to convert App Store browsers into installs

“We built the original version to solve our own headache and never once thought about it as a product. eBizTrait saw what it could become and did the unglamorous work of turning a one-store hack into something that actually holds up across thousands of different stores. It’s strange and genuinely exciting to now have a second business living inside our first one.”

Key Takeaway
The gap between “a tool that works for our store” and “a product that works for any store” is where most merchant-built app ideas die – it requires re-engineering for configurability, meeting Shopify’s platform standards, and building genuine SaaS infrastructure around what was often a scrappy internal fix. Done properly, that gap is exactly what turns an operational workaround into a standalone, recurring revenue business.
